AI as ladder, not leader

In basketball, there is a metric called the hockey assist. The player who scores gets the glory. The player who passed to the scorer gets the assist. But the hockey assist goes one step further back — the pass that enabled the pass that enabled the score. When Steph Curry steps on the floor, he does not just score. He makes everyone around him better. The whole team rearranges itself around a player whose deepest gift is not what he does, but what he makes possible for others.

Extend this notion of second-degree assist to the nth degree, and you arrive at the heart of something we have been building for twenty-five years. And now, an unlikely partner has arrived to help.

Cheryl had a coworker she despised. Not privately — the woman was driving people out of the organization one by one. Someone had attempted suicide. Cheryl brought stories of the toxicity home every night until her husband said: Enough. It is seeping into you, and into this household.

So one evening, sitting alone in her parked car, she made a shift. Not a dramatic one. A rotation. Hurt people hurt people. She must have been so wounded. The least I can do is not add to the wounds.

The strong feelings did not soften — they evaporated. Not the discernment. She didn't excuse the behavior. But the charge behind it dissolved, the way fog lifts when the sun arrives at a different angle. She stopped leaving the room when the woman entered. She stopped fake-smiling and found, to her surprise, that she could be present.

Here is what she could not have seen from inside that parked car: she was answering a question she had not yet asked. The question was not about her coworker. It was about her mother. Months later, she would write: "Shifting from feeling with to feeling for has significantly changed my relationship with my mother. Somehow this shift in me has actually strengthened our connection."

The parked car was not the destination. It was the assist. And she could not see the trajectory from inside it. Nobody could. The question underneath was invisible until after she had already lived into the answer.

What if there were a way to surface those invisible questions — not after the fact, but while they are still alive?

In a recent pod — a week-long journey where a thousand strangers from fifty-four countries read the same teachings, reflected daily, and tended each other's words — Cheryl's story was one of hundreds. Buried across those reflections were patterns no individual could see from inside their own writing. Tensions that surfaced in a dozen posts but were named by none. Questions the group was circling around without realizing it.

So we built something small, designed to catch those moments. We named it after a man who was famous for knowing nothing.

In 1656, the Dutch physicist Christiaan Huygens hung two pendulum clocks from a wooden beam across some chairs. Watching the pendulums swing back and forth, he noticed something he did not expect. Within half an hour, the clocks synchronized. He disturbed them. They re-synchronized. He placed a board between them to block air currents. They still synchronized.

The coupling was not through the air. It was through the beam. The beam did not oscillate. It did not keep time. It merely transmitted — vibrations too subtle for the eye, traveling through wood, connecting two things that could not have found each other on their own.

Most AI is designed to be the clock. It keeps time. It gives answers. It oscillates brilliantly. You ask; it responds. The interaction ends when you have what you came for.

We built something designed to be the beam. Call it the beam principle: the best technology does not become the center of attention. It helps humans find each other's rhythm — and then disappears.

Socrates — the original one — never answered a question in his life. He asked them. And his questions were not answers in disguise. They were the kind a wise friend asks on a long walk — hard, but kind. The kind that opens something up rather than pinning something down.

The tool works simply. You read a reflection — your own or a podmate's — and something in it feels alive. A tension, a reaching, something unresolved. You click a small button, and AI reads the reflection and surfaces the threads worth pulling. Not answers. Not frameworks. Just: here is what you seem to be reaching for. Here are the questions living underneath your words — including the ones you might not have noticed.

You choose a thread — or name your own. You sit with it. If something clicks, you share what you found in your own words, ending with an open question that invites the next person in.

What is visible in the feed is one human's inquiry building on another's. The bot never appears. It is the beam, not the clock. And your open question becomes someone else's doorway. They explore, arrive somewhere, share — ending again with a question. Each cycle seeds the next. The chain has no predetermined end.

When enough of these assists are traveling at once, the field itself begins to teach.

But the deepest move is not individual. It is collective.

Each day, the AI reads all of the pod's reflections — anonymized, as a whole — and surfaces one question. Not about any single person's post. About the collective movement of thought. David Bohm called this collective proprioception — a group becoming aware of how its own thinking is moving, the way your body knows when you raise your arm. In simpler terms: the group begins to notice not just what it thinks, but how it is thinking — where it is reaching, what it is avoiding, what it is assuming without examination.

On the day Cheryl wrote about her coworker, three others wrote about the boundary between empathy and overwhelm. Someone in Malaysia described learning to care without carrying. Someone in an emergency room was discovering it in real time. Perhaps the question underneath all of them was: When does compassion require distance? No single reflection asked it. But the field was asking it. And once the question is named, every person can explore it — and what was unconscious becomes available.

Not AI replacing the group's capacity to see its own patterns — but extending the practice of the community weavers — volunteers who read every reflection and tend the threads of connection — into a dimension no single person can hold alone.

A woman whose dog died the day after the pod ended found herself in a veterinary emergency room, surrounded by anxious strangers. Instead of spiraling, she sat and did a lovingkindness meditation for everyone in the room. She felt the atmosphere shift. "I don't think I would've done nearly so well with all of this if I hadn't just completed the pod."

Another person wrote: "Something in me just opened up. It feels like coming home. I have been living this way, and the pod is naming it."

Naming. Not teaching. Not prescribing. The pod was naming what was already there.

Research from neuroscientist Richie Davidson's lab at the University of Wisconsin-Madison suggests why this matters mechanistically. People in conversation unconsciously entrain to each other's nervous system rhythms — calibrating not just to moods but to regulatory capacity. What spreads isn't how calm you are at your best. It's how quickly you return when things go wrong. In one study, a teacher in a low-income Israeli school began a daily awareness practice. She didn't teach the students mindfulness. She didn't change the curriculum. Over five years, the culture of the school shifted — from one person's quiet practice radiating outward through ordinary interactions.

Flourishing, it turns out, is contagious. And so are questions — when the conditions allow them to surface.

The Bot Is a Ladder, Not a Leader

In ServiceSpace, we have a word for the kind of catalysis that works by disappearing. We call it laddership.

A ladder supports others in reaching greater heights. Ladders race to the bottom of the pyramid instead of the top. They work behind the scenes, not in the spotlight. If a ladder does their job right, no one will know to thank them, because their gift lies in being completely natural.

These are not product constraints. They are a twenty-five-year philosophy of change, applied to AI. We learned it from retreats where someone peels almonds for an entire gathering because one person mentioned that his mother used to do it for him. From a volunteer who, scouring for blankets in the cold, said afterward: "In the process of providing warmth, I realized I didn't feel cold anymore."

A bot that surfaces questions will never have that experience. But it can tend the conditions where humans do — and then get out of the way.

And the getting out of the way is the point. The beam principle does not end with one bot. It extends across a whole arc — and at each stage, the technology does less.

During the pod, AI surfaces questions from reflections. After the pod, a sibling intelligence reads millions of micro-interactions — who resonated with whom, which reflections opened the deepest threads — and proposes small circles of four or five people matched not on demographics but on resonance. Not "you both live in California" but "you are both holding questions about the boundary between surrender and avoidance." Then it disappears. Once the circle meets, the AI has no role.

And from those circles, something older stirs. People who met as strangers on a screen begin gathering in living rooms. An hour of silence. A circle of sharing. A meal. No teachers. No curriculum. No fees. This format has been running weekly for nearly three decades, in homes across a hundred cities. You start by typing a reflection on a screen. You end by sitting in silence with someone who, a few weeks ago, was a name in a different time zone.

AI shows up intensively at the beginning — matching, surfacing, reflecting the whole back to its parts — and fades as the relationships deepen. By the time people are sitting together in someone's home, the technology has done its work. The beam has done its work. The field is self-sustaining.

No AI produced the moment in the emergency room. No technology taught Cheryl what she discovered in her parked car.

Presence cannot be delegated.

But AI can scale the conditions where presence becomes possible — by tending the invisible work that makes circles multiply faster than the attention economy erodes us.

Socrates — the old one — was put to death for asking too many questions. The charge was corrupting the youth. What he was actually doing was helping people notice what they already knew but had not yet found the words for.

The new Socrates has no such ambitions. It is a small button on a reflection. It reads what you wrote and wonders, gently, whether you meant something more than you said. And once a day, it reads what everyone wrote and wonders whether the group is carrying a question it has not yet named.

The bot is the beam.
The pod is human.
And the question — the one nobody asked —
is what holds it all.
